I swapped out some potrait files from the gui_0.bos but the default images still appear ingame.

What were the extensions on the image files?

eh, fixed it. I understand how popular a question this is.
I was trying to replace the potraits in the gui.bos (for reasons of preference) instead of in the gui\character\ folder. Just dumping them in the uncompressed folder worked.
as for format, I put them into .zars
